The New Geography of Supply Chains: Nearshoring, Friendshoring & Resilience


For decades, global supply chains were optimized for one primary goal: cost efficiency.

Companies chased low-cost labor, consolidated suppliers, and stretched production networks across continents. That model delivered scale and savings but it also created fragility.

Recent years have fundamentally changed how organizations think about supply chain geography. Trade tensions, geopolitical conflicts, climate disruptions, pandemics, and transportation bottlenecks have exposed the risks of overly long and concentrated supply chains. As a result, businesses are rewriting the global supply chain map, prioritizing nearshoring, friendshoring, and resilience over pure cost optimization.

From Globalization to Regionalization

The shift we are witnessing is not the end of globalization, but a move toward regionalized supply chains. Instead of relying on a single distant manufacturing hub, companies are spreading operations across multiple regions closer to end markets.

This new approach reduces dependency on any one country or trade lane and allows companies to respond faster to demand changes. Shorter supply lines mean lower transportation risk, reduced lead times, and greater flexibility critical advantages in an era of constant disruption.

Nearshoring: Bringing Production Closer to Home

Nearshoring involves relocating manufacturing or sourcing closer to a company’s primary markets. For North American firms, this often means moving production from Asia to Mexico or other parts of Latin America. In Europe, nearshoring may involve Eastern Europe, Turkey, or North Africa.

The appeal of nearshoring goes beyond geography. Companies benefit from:

  • Faster replenishment cycles

  • Reduced transportation costs and emissions

  • Improved collaboration and quality control

  • Lower exposure to port congestion and global shipping volatility

While labor costs may be higher than offshore alternatives, many organizations find that the total cost of ownership including risk, inventory, and responsiveness favors nearshoring in the long run.

Friendshoring: Trust as a Strategic Asset

Friendshoring takes the idea a step further by prioritizing sourcing from countries with strong political, economic, and regulatory alignment. The goal is not just proximity, but trust.

In a world of export controls, sanctions, and sudden policy shifts, companies want suppliers located in jurisdictions where trade relationships are stable and predictable. Friendshoring reduces the risk of supply disruptions caused by geopolitical tensions and helps organizations stay compliant with evolving regulations.

This approach is especially relevant for critical industries such as semiconductors, pharmaceuticals, energy, and defense, where supply continuity and security are essential.

The Cost vs. Resilience Trade-Off

One of the biggest misconceptions is that resilience and cost efficiency are mutually exclusive. In reality, disruptions are expensive. Factory shutdowns, stockouts, expedited freight, and lost customers often cost far more than incremental increases in production expenses.

By redesigning supply networks with resilience in mind, companies can stabilize operations, protect revenue, and improve customer trust even if unit costs rise slightly. Over time, many organizations find that resilience delivers a strong return on investment.

Modern supply chain technology is a key enabler of this shift. Digital twins, scenario modeling, AI-driven risk analytics, and real-time visibility platforms allow companies to test different geographic configurations before making large investments.

These tools help leaders answer questions such as:

  • What happens if a key supplier goes offline?

  • Which regions offer the best balance of cost, risk, and speed?

  • How should inventory be positioned across a multi-regional network?

Data-driven insights make it possible to design smarter, more adaptive supply chains without relying on guesswork.

Looking Ahead, the geography of supply chains is being permanently reshaped. Nearshoring and friendshoring are not short-term reactions they are long-term strategic responses to a more volatile world.

Companies that embrace this shift will be better positioned to navigate uncertainty, meet customer expectations, and compete in the years ahead. Those that cling to overly centralized, cost-only models may find themselves increasingly exposed to disruption.

What is AI?


Artificial intelligence has been a "buzz word" over the last few years and a lot has been said about how this new technology will have thousands of applications in fields as diverse as medicine, Supply Chain or engineering and will revolutionise the way we work.

However, it´s never been overly clear what is AI, but also, what is not.

Artificial Intelligence, Machine Learning and Deep Learning, what is what?


In this post, I am hoping we will shed some light on these topical concepts, that although are usually used interchangeably, they do not quite refer to the same things.
The main idea behind these three concepts, lie in the image below:



As you can see, Deep Learning (DL) is a subset of Machine Learning (ML), which is also a subset of Artificial Intelligence (AI).
Let’s dig deeper so that we can understand better what each of them three concepts encompass.
Artificial Intelligence:
As the name suggests, artificial intelligence can be interpreted as incorporating human intelligence to machines.
Whenever a machine completes tasks based on a set of stipulated rules that solve problems (algorithms), that behaviour is what is called artificial intelligence.
We classify AI-powered machines into two groups; general and narrow.
The general artificial intelligence machines can intelligently solve problems, for example, moving or manipulating objects, recognizing whether someone has raised the hands, or solving a mathematic problem.
The narrow intelligence AI machines can perform specific tasks very well, sometimes better than humans can; however, they are limited in scope. The technology used for classifying images on Pinterest is an example of this.
Machine Learning:

As we already saw, ML is a subset of AI (in fact it is just a technique for realizing AI) and can be loosely described as ability of the computer systems to learn. 
The intention of ML is to train algorithms to enable machines to learn by themselves how to make decisions.
Training in machine learning entails giving a lot of data to the algorithm and allowing it to learn more about the processed information.
For example, below is a table that identifies the type of fruit based on certain characteristics:

As you can see on the table above, the fruits are differentiated based on their weight and texture.
However, the last row gives only the weight and texture, without the type of fruit. A machine-learning algorithm can be developed to try to identify whether the fruit is an orange or an apple.
After the algorithm is fed with the training data, it will learn the differing characteristics between an orange and an apple and predict accurately the type of fruit with those characteristics in the future.
Deep Learning:
As earlier mentioned, deep learning is a subset of ML; in fact, it’s simply a technique for realizing machine learning; DL is the next evolution of machine learning.
DL algorithms are inspired by the information processing patterns found in the human brain. Just like we use our brains to identify patterns and classify various types of information, deep learning algorithms can be taught to accomplish the same tasks for machines.
The brain usually tries to decipher the information it receives. It achieves this through labelling and assigning the items into various categories.
Whenever we receive a new information, the brain tries to compare it to a known item before making sense of it which is the same concept deep learning algorithms employ.
Comparing deep learning vs machine learning can help to understand their differences. While DL can automatically discover the features to be used for classification, ML requires these features to be provided manually.

Blockchain for supply chain



Traceability is one of the most important foundations of logistics; but to achieve the highest levels of transparency we would need a shared ledger that is updated and validated in real time with each network participant. This is exactly what Blockchain technology provides; It enables equal visibility of activities and reveals where an asset is at any point in time, who owns it and what condition it’s in.

Very summarized, some of the benefits of Blockchain technology in Supply Chain are:

- Reduce or eliminate fraud and errors
- Improve inventory management
- Minimize courier costs
- Reduce delays from paperwork
- Identify issues faster
- Increase consumer and partner trust

But how is Blockchain revolutionizing Supply Chain?

Let´s look at some of the biggest retailers in the world for example; Wall Mart and Carrefour.

Carrefour plans to use a Blockchain ledger to improve traceability of food in order to address damaged food issues and the brand damage impact this could have, but also the shift in consumer preferences towards added value on the transparency and sustainability of the food products sold.

Walmart has also made strides in incorporating Blockchain technology in its business. Walmart partnered with IBM to create a unique ledger among its network of suppliers as well. The retail giant plans to address the food quality and the cases of fictitious pickups to strengthen its logistics. IBM and Walmart ran tests on the pilot program on tracking mango shipments which cut tracking time from several days to two seconds.

The logistics of the future: Driver-less cars


One emerging technology that has been getting a lot of hype in the past few years is the self-driving car.
Not long ago driver-less cars seemed more something taken from a science fiction movie than a reality, but in the year 2016 as a result of increasing sophistication of computer navigation, GPS technology and camera technology, driver-less cars are a reality and multi million dollar companies like Google or Apple have been investing in the development of the technology that will send the majority of car and truck drivers to the dole office.
The logistics industry will probably be one of the first training grounds for such automated vehicles and shipping companies will probably adopt the technology faster than other industries.
But have you ever wondered what will be the impact of driver-less cars and trucks on the logistics field in general? Below you can see a few aspects that most defiantly will be affected:

- Safety: Improved safety driven by a reduction in human errors
- Lower environment impact: Driven by fewer vehicles on the road and more efficient fuel consumption
- Higher efficiency: By allowing trucks to travel 24/7 without requiring rest time
- Warehousing operations: through technology like autonomous loading, auto pallet movers and assisted order picking (we talk about this in another post that you can read here)

- Reduce drive shortage in the trucking industry:
- Costs savings: Some of them include: labor costs through the reduction of drivers, fuel consumption through a more efficient drive, vehicle utilization and insurance cost.

Where is Supply Chain heading to?


A few days ago an article from a leading magazine regarding where Supply Chain is heading fall in my hands and now I can’t do anything but share with you some of the insights from that article, as I do believe are a condensed extract of what most companies and senior members think about the future Supply Chain and the challenges that will face in the coming years.


A few words kept repeating constantly: multichannel, customer collaboration, strategic role etc.

These are the key messages and conclusions I extracted from the article:


  • Multichannel is the future, and the present. Adapting to multichannel is more and more the top challenge by both manufacturers and suppliers. Even though the key focus of the supply chain remains service level, forecast accuracy and cost, these challenges are being made harder by the advent of multichannel.
  • There has been a change in the way Supply Chain is perceived by the industry and the distributors. From a more tactical vision we are moving now towards a strategic vision of the Supply Chain within the business.
  •  Leadership remains the single most important capability, recognizing that it is the people that will drive the change and ensure success.
  •  Customer collaboration is the way forward when it comes to improving the Supply Chain, even though the initial reluctantly expected from some customers, sharing information such as sales forecast, promotional and media plans or sell out data will result in a win-win situation for both parties. Manufacturer can expect tangible reductions in stock levels and obsoletes whereas distributors will increase OSA as well as their service level leading to an increase in customer satisfaction overall.



This is it. You know now where Supply Chain is and where is heading. Know is time to try and put in place all look at the future, and the present, with renovated eyes!

What´s RDIF technology?

For those that are not familiarised with RFID technology yet, in my next post I´ll go into detail, and explain what it is, how it works and also some advantages and disadvantages.
